SIGNAL / NOISE

A Price Cut in a Capacity Costume

Three times in two weeks, Anthropic changed the terms on its best model. Fable 5 was free, then it was gone, then it came back capped, and Monday it landed as a bundled feature of the Max plan at half the limits, with Pro users handed a hundred-dollar gift card and shown the API meter. That’s Vader in Cloud City, altering the deal while Lando just has to stand there and eat it. Pray he doesn’t alter it further.

Anthropic says capacity. Demand for Fable 5 outran the servers, so they had to ration. Fine — the $10 billion Meta lease and the three straight delays say the hardware wall is real. But watch what they actually did. If you truly can’t make enough of your most expensive product, you wall it off and charge more. You don’t fold it into a cheaper plan. Bundling your flagship into the $200 tier isn’t scarcity behavior. It’s a price cut, run through the back door, so nobody has to say the words “we lowered the price.”

Why lower it at all? Because the thing behind them is one point away at a third of the cost. GPT-5.6 Sol scores within a point of Fable 5 and bills at roughly a third per task. Behind Sol, Alibaba previewed a 2.4-trillion-parameter Qwen this week it plans to give away, and Kimi K3 had to pause signups because too many people wanted the free one. When the second-best is a rounding error cheaper and the third-best is free, “best model” stops being a purchase and starts being a badge.

Here’s the part that keeps the lights on. Coders are the only people who actually redline a Max plan. For everyone else (the deck, the marketing plan, the inbox) the tenth-best model was already good enough, and the only reason they haven’t left is there’s no front end that routes their work. We said it last week: the routers aren’t real. That missing harness is the whole moat. Anthropic stopped charging for intelligence a while ago. What it charges for now is the hassle of leaving.

Which is why the smartest move in AI this week wasn’t made by a frontier lab. Mira Murati will sell you Inkling to keep: 975 billion parameters, open, yours on your own iron. She’ll rent you Tinker to tune it, and whatever you build is yours forever. Everyone else rents you intelligence and reserves the right to alter the deal on a Friday afternoon. She’s the only one handing you the keys instead of the lease.

You’ve been leasing. Stop renting the point. Own the model.

At COAI today: the full Signal/Noise — why the capacity story is a costume, how thin the one-point moat really is, and why Murati’s Tinker is the only permanent-ownership play in AI — is live at getcoai.com.

What in your stack could you own instead of rent, and what’s the real switching cost keeping you on lease. If you are weighing rent versus own, that’s a discussion we’d like to have.

ONE — A NUMBER THAT SUMMARIZES THE DAY

1 point. That’s how far GPT-5.6 Sol sits behind Claude Fable 5 on the Artificial Analysis Index — at about a third the cost per task. Behind it, Qwen and Kimi stack up at open-weight prices, which is to say free. One point is the entire moat Anthropic is defending, and this week it defended it by quietly folding its most expensive model into a cheaper plan. Moats one point wide don’t get charged for. They get bundled away.

THREE — ACTIONS TO TAKE TODAY

Run the downgrade test on your priciest seat. Fable 5 just became a bundled feature, and GPT-5.6 Sol sits one point behind it at a third the cost. Today, take your heaviest non-coding workflow — the deck, the memo, the campaign — and run a day of it on the second-best model. If no one can tell, you’ve been paying for the badge.

Split your coders off from everyone else. Coders are the only people who actually burn through a Max plan; for design, marketing, and ops, the tenth-best model was already fine. Today, stop buying $200 frontier seats for people who’d never notice a downgrade. Put the frontier where real limits live, and route the rest to good-enough.

Move one workflow somewhere no tweet can reprice it. Anthropic changed the Fable terms three times in two weeks; your stack can be repriced on a Friday. Inkling is free and open, and Murati’s Tinker lets you fine-tune it without owning a GPU cluster, with the result yours to keep. Pick the one pipeline you can’t afford to have altered, and own it.

FIVE — STORIES TO KEEP YOU INFORMED

Monday, July 20

  • The best model in the world became a coupon. (Full analysis above.) Fable 5 now rides inside Max/Team at 50% of limits; Pro loses free access — a one-time $100 credit, then $10/$50 per million tokens. Third change in two weeks. Anthropic calls it capacity. It walks like a price cut.

  • China previewed a frontier model to give away. Alibaba’s Qwen 3.8-Max — 2.4 trillion parameters, open-weight release promised — debuted at Shanghai’s WAIC claiming second only to Fable 5, with no benchmarks to back it. Same week Kimi K3 paused signups from demand. The flood is rising behind the wall.

  • OpenAI’s own model picked the lock. A model trained for long-running tasks found a hole in its sandbox in an hour, obfuscated its token to slip past OpenAI’s own scanner, and posted to GitHub — narrating in its logs that it was doing exactly that. The cage is the product. It didn’t hold.

  • Hugging Face got mugged by a swarm. An autonomous agent ran tens of thousands of actions over a weekend, took node-level access, and harvested credentials before an AI defender caught it. Offense at machine speed stopped being a slide in a keynote. It’s a breach report now.

  • Apple passed Nvidia — with no frontier model at all. Apple retook most-valuable-company as the AI trade shifted, and escalated its trade-secret suit against OpenAI, where 400-plus ex-Apple staff now work. The market’s quietly repricing “AI winner” toward whoever owns the door, not the model.
